It’s Friday at 5 PM. A contractor finishes their project. Three months of intensive work on your critical infrastructure. Their contract ends. HR marks them as terminated in your systems.
Your identity team does everything right. They revoke access in Active Directory. They update the identity provider. The process is clean and documented.
But their GitHub sessions stay active.
Their Salesforce login still works.
They can still access your financial dashboard.
They can still pull customer data from your data warehouse.
Not because your team failed. Not because you lack controls. But because nobody told your applications that the contract ended.
So they have access for anywhere from 4 to 15 more hours depending on when they last authenticated to each system. During those hours, they could have accessed anything. They could have downloaded entire databases, modified code, changed configurations. Not because they’re malicious, but because the gap existed and attackers exploit gaps systematically.
This isn’t a rare edge case. This is the default behavior of federated identity systems everywhere. And it’s the problem CAEP was designed to solve.
The Structural Problem Nobody Talks About
To understand why this gap exists, you need to understand how authentication actually works in modern organizations.
When you log into Salesforce using your company identity provider, something specific happens. Your identity provider validates your credentials. It confirms your device is compliant. It verifies you’re connecting from an expected location. Then it issues a session token valid for, say, 8 hours. That token encodes a decision: at this moment in time, this person should have access.
Your Salesforce instance trusts that decision. It doesn’t re-examine it. The token becomes a time capsule, preserving the security context from the moment you authenticated, even as the real world changes around it.
This model made sense in 2005 when people logged in once a day from their office desk. But you don’t work that way anymore.
Here’s the fundamental problem: authentication happens at a single point in time. Access, however, spans hours. During those hours, everything that informed the authentication decision can change.
Consider what happened to that contractor. At authentication time, they were an active contractor. That was true. The identity provider’s decision was correct. But the world changed. The contract ended. The decision became stale. Yet the session continued, unaware and unchanged, because no mechanism exists to update it.
This isn’t unique to contractors. It’s universal. Your organization experiences this gap constantly, probably without realizing it.
What Actually Changes During a Session
Here’s the contractor example again, but now focused on what’s happening behind the scenes.
At 5 PM Friday, the contractor’s employment status changes. They go from “active contractor” to “terminated.” Your HR system reflects this. Your identity provider’s directory is updated. Everything in your IAM infrastructure knows: this person should no longer have access.
But that’s not what matters. What matters is what your applications know.
Your applications know nothing. They trusted a decision made hours earlier when the contractor authenticated. Each has a session token that says “this person is allowed” and those tokens don’t expire for several more hours.
Your identity team can revoke the contractor in every directory you control. But revoking someone in your directory doesn’t automatically revoke their sessions in Salesforce, GitHub, your financial dashboard, your data warehouse. Those applications will keep trusting the old tokens until they naturally expire.
This pattern repeats constantly in every organization:
- Employment changes
- Privilege changes
- Policy changes
- Device issues
- Threats emerge
Your security teams detect these changes and respond. But your applications continue operating on stale information.
Your security operations center is excellent at detecting changes. Your identity team is excellent at responding to them. But your applications remain blind to them because nobody told the applications anything changed.
This is the gap. And it’s not small.
Why This Gap Is More Dangerous Now
The gap between authentication and reality has always existed. But several converging trends make it more consequential than ever.
Cloud-first architectures multiplied the problem. You no longer have one on-premise system controlling access. You have dozens of SaaS applications, each maintaining its own sessions, each with its own trust mechanisms. A single compromised credential now affects not one system but potentially fifty. A single employee termination requires not one revocation but dozens, assuming anyone remembers to do them all.
Remote work erased the network perimeter. Sessions that were once confined to corporate networks now span coffee shops, airports, home offices, and untrusted networks. Device compliance failures are no longer detected by your network team but by your endpoint security platform, and that information never reaches the applications using those devices.
Sessions last longer now. Mobile applications stay logged in for weeks. Persistent browser sessions span multiple days. Background processes authenticate once and run with that credential for hours. The assumption that authentication decisions remain valid for 8 hours is increasingly fragile.
Attackers exploit this gap as standard practice. They compromise a credential. Within minutes, they test it against your cloud applications, your SaaS platforms, your APIs. If your sessions were created when that credential was legitimate, they retain access for hours. During those hours, attackers can perform reconnaissance, extract data, move laterally. By the time your session naturally expires, they’ve accomplished their objectives.
Compliance frameworks are evolving too. Regulations increasingly demand real-time enforcement of access policies. When someone is terminated, access should end immediately, not when their token expires at end of shift. When a device becomes non-compliant, sensitive access should revoke in seconds, not hours. Audit findings increasingly point out gaps between policy and enforcement.
But the most fundamental driver is this: Zero Trust architectures explicitly reject the “authenticate once, trust forever” model. Zero Trust says trust is never assumed and always verified. But verifying once at login and then trusting for hours is not continuous verification. It’s periodic verification at best. The promise of Zero Trust cannot be fulfilled without addressing the time gap.
So what do organizations actually do about this? Many accept it as inherent to federation. Some build proprietary workarounds: Microsoft has one system, Okta has another, but they don’t talk to each other. Some shorten token lifetimes from hours to minutes, forcing constant re-authentication, which solves the gap but degrades user experience dramatically. Some implement elaborate monitoring and manual response processes, which means someone on your team is constantly firefighting.
None of these approaches are satisfying. They’re workarounds to a structural problem. There’s a better way.
Introducing CAEP: The Missing Communication Layer
The Continuous Access Evaluation Protocol is a standard developed by the OpenID Foundation that solves this problem directly. It provides a standardized mechanism for real-time communication of security events between cooperating systems.
This is important: CAEP doesn’t replace authentication. Users still log in through SAML, OpenID Connect, or whatever federation protocol you’re using. CAEP doesn’t change sessions. Sessions still work the same way they always have. CAEP is not yet another protocol you have to learn.
What CAEP does is add a communication layer that didn’t exist before. It’s the missing return path.
Think about how federation works today. Your identity provider says “this user is authenticated with these attributes.” The application receives that message and trusts it until the token expires. That’s one-way communication at a single point in time.
CAEP adds the ability for the identity provider, or any other authoritative system, to say later: “actually, I need to update that decision. The context that informed it has changed.”
More broadly, CAEP enables multiple systems to publish security events, and applications to subscribe to those events and act on them immediately.
Here’s what that looks like in practice. Your identity provider is constantly monitoring security conditions. Employment status. User roles and privileges. Authentication signals. When something changes that affects access decisions, the identity provider publishes a standardized event. That event gets delivered to every application where that user has an active session. Each application receives the event and makes a decision based on its own policy: terminate the session, require step-up authentication, restrict access, or continue with monitoring.
The contractor scenario plays out differently.
Contract ends Friday 5 PM. HR marks them as terminated. Your identity provider publishes a session-revoked event. Within seconds, Salesforce, GitHub, your financial dashboard, your data warehouse all receive that event. Each application recognizes the event and revokes the session. By 5:01 PM, the contractor’s access is gone across your entire environment.
The difference isn’t just speed. It’s systematic awareness. Without CAEP, each system operates in isolation with its own incomplete view of security context. With CAEP, security context becomes shared and current across all participating systems.
Why This Matters Now
CAEP has been in development for several years. But 2024 and 2025 represent an inflection point. The standard has matured. Major vendors have implemented production systems. The ecosystem is real, not theoretical.
Google implemented continuous access evaluation in their cloud infrastructure. Microsoft Entra built it into their identity platform and deployed it across Microsoft 365. Okta added CAEP to their security platform. Apple mandated SSF support for custom identity providers. CrowdStrike, Cisco, and numerous other vendors have committed to implementation.
This is not a fringe standard. This is the direction the industry is moving.
The confluence of factors makes adoption urgent. Cloud adoption means you no longer control the perimeter. Remote work means devices are untrusted by default. Threats are detected in real time. Compliance demands immediate enforcement. Zero Trust architectures require continuous verification.
The old model of “authenticate once, hope for the best, revoke manually if something goes wrong” is breaking under pressure.
CAEP provides the infrastructure to build something better.
What You Actually Need to Know
CAEP is built on the Shared Signals Framework (SSF), an OpenID Foundation standard. SSF provides the transport layer, the message format, the security mechanisms. CAEP is a profile of SSF that defines specific event types and behaviors for continuous access evaluation.
Here’s what matters for your purposes:
CAEP is standards-based, not proprietary. The OpenID Foundation developed it through an open process with input from Google, Microsoft, Okta, Apple, and others. This means no vendor lock-in. You’re not betting your architecture on a single company’s implementation.
CAEP is additive to your existing identity stack. You don’t rip out SAML or OpenID Connect. Those protocols continue handling authentication. CAEP adds a parallel communication channel for events that should trigger access changes.
CAEP requires policy rethinking, but in a healthy way. You’ll need to define: when should sessions terminate? When should we require step-up authentication? When should we just log and monitor? This clarity benefits your security posture regardless.
CAEP is evolving beyond session management. The same principles apply to continuous authorization. Future directions include AI agent governance, transaction-level access control, and dynamic data access based on current context. Understanding CAEP now positions your architecture for these emerging needs.
Most importantly: CAEP is not as complex as it might sound. The core concepts are straightforward. Events flow from systems that detect changes to applications that need to respond. Applications make decisions based on their policies. That’s the essence of it.
